Situation
A Fortune 50 petroleum refining and logistics company closed a multi-billion-dollar acquisition that nearly doubled its refining footprint and made it the #1 US refiner by capacity. Two legacy operating cultures, two operating models, and a concurrent enterprise SAP S/4HANA implementation had to converge across finance, HR, capital asset management, operations, and logistics. The deal thesis projected annual run-rate synergies in the billion-dollar range. Cultural drift in the first 24 months would dissolve that thesis.
Task
Tim directed the post-acquisition transformation program. Scope: design the future-state operating model, build the transformation team as a deliberate blend of legacy talent to carry representation and design legitimacy from both sides of the deal, and architect the change journey from kickoff through post go-live stabilization and adoption.
Action
Tim aligned 200+ leaders from two legacy cultures into a single operating team across a multi-year SAP S/4HANA-enabled integration, against typical M&A integration outcomes where roughly half of deals destroy value or miss synergy targets, by anchoring three moves: a blended transformation team drawn from both legacy organizations to legitimize design choices in both populations; a three-day immersive executive workshop that brought both leadership teams into the same room to work through differences live and align on future-state operating decisions; and a sustained change architecture that set cultural initial conditions at kickoff and adjusted them through post go-live adoption. The work applied Deloitte’s Business Transformation Methodology, D3 Organization Design framework, ChangeScout adoption analytics, and PROSCI ADKAR change discipline against SAP Activate/RISE delivery methodology.
Result
A unified operating team. Acquisition synergy capture protected through the integration window. The transformation model became the company’s institutional standard for all future acquisitions, codifying the playbook for subsequent deal integration.
